{"id":18943,"date":"2023-02-08T00:00:00","date_gmt":"2023-02-08T00:00:00","guid":{"rendered":"https:\/\/techforgood.cymru\/resource\/charity-digital-agency-relationships-2\/"},"modified":"2024-09-24T08:14:12","modified_gmt":"2024-09-24T07:14:12","slug":"charity-digital-agency-relationships-2","status":"publish","type":"resource","link":"https:\/\/promo.cymru\/cy\/resource-articles\/charity-digital-agency-relationships-2\/","title":{"rendered":"How to make charity &#038; digital agency relationships work &#8211; Part 2"},"content":{"rendered":"<p id=\"\"><a href=\"\/resource\/charity-digital-agency-relationships-work-1\" target=\"_blank\" id=\"\" rel=\"noopener\">Read Part 1. <\/a><\/p>\n<p id=\"\">If charity digital services are to keep growing, then relationships between charities and digital agencies need to grow too.&nbsp;<\/p>\n<p id=\"\">Last year we spent a lot of time with charities and digital agencies learning more about what makes a great partnership. We also explored the barriers and how people were overcoming them.<\/p>\n<p id=\"\">As we aggregated the data four interrelated qualities emerged. They declared themselves important for ensuring productive relationships:<\/p>\n<ol id=\"\">\n<li id=\"\"><strong id=\"\">Open and clear communication<\/strong> \u2014 honest, regular, connected<\/li>\n<li id=\"\"><strong id=\"\">Trust and fit <\/strong>\u2014 rapport, transparency, delivering<\/li>\n<li id=\"\"><strong id=\"\">Mission alignment<\/strong> \u2014 common purpose, user-focus, expectations<\/li>\n<li id=\"\"><strong id=\"\">Flex and mutual learning<\/strong> \u2014 mindset, upskilling, transformation<\/li>\n<\/ol>\n<h2 id=\"\"><strong id=\"\">1. Open and clear communication<\/strong><\/h2>\n<p id=\"\">In interviews we heard that open communication was core to positive relationships. And though open and clear communication may sound obvious, we also found it wasn\u2019t often put into practice.<\/p>\n<p id=\"\">When it was practised, charities and agencies told us it made them feel part of one team and invested in one mission. They felt able to act as mutual sources of support and share problems as well as successes.<\/p>\n<p id=\"\">In practice open and clear communication looked like:<\/p>\n<ul id=\"\">\n<li id=\"\">Issuing good briefs<\/li>\n<li id=\"\">Sharing regular updates<\/li>\n<li id=\"\">Clear documentation<\/li>\n<li id=\"\">Raising issues as soon as they occur<\/li>\n<\/ul>\n<p id=\"\">It also included working out costings together so there were no awkward money conversations mid-project.<\/p>\n<p id=\"\">This meant a lot of honest conversations on both sides and, <em id=\"\">\u2018asking lots of questions until there are no more questions to ask\u2019<\/em>. At best, it resulted in having a partner invested in the organisation: <em id=\"\">\u2018someone I could turn to\u2019<\/em>.<\/p>\n<h3 id=\"\"><strong id=\"\">How to open up communication<\/strong><\/h3>\n<ul id=\"\">\n<li id=\"\">Keep talking \u2014 as you get to know each other; at regular catch ups; anytime something doesn\u2019t feel right; anytime you are stuck.<\/li>\n<li id=\"\">Draft a record of everything discussed in your first meeting, including the agreed approach. This kind of loose <strong id=\"\">Memorandum of Understanding<\/strong> (MOU) can be iterated as the project develops. It will keep track of what\u2019s agreed and where you\u2019re heading. You can also share it across teams to make sure the understanding reaches everyone involved.<\/li>\n<li id=\"\">Circle back \u2014 if more questions arise after your initial meeting and MOU, note them down and ask them. Assume nothing.<\/li>\n<\/ul>\n<h2 id=\"\"><strong id=\"\">2. Trust and fit<\/strong><\/h2>\n<p id=\"\">We heard how \u2018getting the right fit\u2019 between charities and agencies was important for laying a foundation of trust. Some charities wanted people with experience of their way of working. Some took recommendations from trusted sources. Others started developing rapport through informal coffee and chats.<\/p>\n<p id=\"\">When they got started both partners built their understanding of each other\u2019s skills, process, strengths and needs.<\/p>\n<p id=\"\">One charity told us: <em id=\"\">\u201cTrust is absolutely key. Sometimes with fast-turnaround projects you just have to put your trust in them.\u201d<\/em> Working together on rapport and shared understanding builds this trust.<\/p>\n<h3 id=\"\"><strong id=\"\">How to identify fit and build trust<\/strong><\/h3>\n<p id=\"\">Start with an informal getting-to-know-you conversation to learn more about each other. Share goals, hopes and fears for the work you might do together. Questions to ask:<\/p>\n<ul id=\"\">\n<li id=\"\">What would you like to achieve through our work together: for you personally; for the group we serve; for your organisation?<\/li>\n<li id=\"\">What are your hopes &amp; fears for this project? This could be related to process, ambition, resources \u2014 whatever comes to mind.<\/li>\n<\/ul>\n<p id=\"\">Ask and answer these four questions to find out if you\u2019re a good fit:<\/p>\n<ul id=\"\">\n<li id=\"\">What\u2019s your best experience of working with an agency\/charity?<\/li>\n<li id=\"\">What made it great?<\/li>\n<li id=\"\">What challenges did you have in past partnerships?<\/li>\n<li id=\"\">How did you overcome them?<\/li>\n<\/ul>\n<p id=\"\">Then test out working together in a small way, such as by holding a one-off workshop.<\/p>\n<p id=\"\">For full transparency share:<\/p>\n<ul id=\"\">\n<li id=\"\">Payment schedules<\/li>\n<li id=\"\">Rate cards<\/li>\n<li id=\"\">Your financial and delivery commitments relating to the project<\/li>\n<\/ul>\n<h2 id=\"\"><strong id=\"\">3. Mission alignment<\/strong><\/h2>\n<p id=\"\">What we heard from digital agencies is how much they want to work with charities. Some of the best relationships developed when agencies felt excited about a charity\u2019s mission. Agencies wanted the chance to do purposeful work, solve interesting problems and make a social impact.<\/p>\n<p id=\"\">Good mission alignment accelerates relationship creation and leads to more successful projects. It\u2019s nurtured through user-led and test-driven approaches that keep beneficiaries front of mind.<\/p>\n<p id=\"\">At the same time, partners need to manage expectations of what can be achieved within time and budget. This keeps the work in scope. Aware partnerships asked early on about each other\u2019s resource limitations. They used milestone reviews to stay focused on achievable goals and the overall mission.<\/p>\n<h3 id=\"\"><strong id=\"\">How to achieve mission alignment<\/strong><\/h3>\n<ul id=\"\">\n<li id=\"\">Spend time finding a partner who is excited about your mission. <a href=\"https:\/\/digitalcharities.org\/\" target=\"_blank\" id=\"\" rel=\"noopener\">Join Digital Charities Slack<\/a> channel to post questions and ask for recommendations.<\/li>\n<li id=\"\">Keep focused on creating value for the people or cause you\u2019re collectively working towards. Restate this focus at the start of catch-ups and share regular stories about the people or cause. Keep referring to your project plan and MOU to avoid mission creep. Resist going too far down \u2018the extra mile\u2019 route and stay focused on what you can achieve within time and budget.<\/li>\n<\/ul>\n<h2 id=\"\"><strong id=\"\">4. Flex and mutual learning<\/strong><\/h2>\n<p id=\"\">We learned that partnerships always required both partners to do three things together:<\/p>\n<ul id=\"\">\n<li id=\"\">Learn new skills<\/li>\n<li id=\"\">Adapt to new contexts and processes<\/li>\n<li id=\"\">Flex their normal rhythm and pace of work.<\/li>\n<\/ul>\n<p id=\"\">Partnerships worked best when both partners acknowledged this and were keen to learn from each other. They asked questions and took a coaching or training approach. They also learnt by doing together e.g. creating mixed design teams of digital and frontline staff.<\/p>\n<p id=\"\">The need to flex can also be an exciting catalyst for growth. One agency told us that tight budgets can push innovation and lead to streamlining, prioritising and novel adaptations.<\/p>\n<p id=\"\">Navigating differences and change can also be uncomfortable for both parties.<\/p>\n<h3 id=\"\"><strong id=\"\">How to flex and learn together<\/strong><\/h3>\n<ol id=\"\">\n<li id=\"\">Go into the partnership confident in what you know and can share. Be confident in your partner\u2019s expertise, and open to learning from them. Our <a href=\"https:\/\/playbook.wearecast.org.uk\/mindset#!\/tab\/85242577-5\" target=\"_blank\" id=\"\" rel=\"noopener\">playbook\u2019s \u2018Mindset\u2019<\/a> section offers useful advice here.<\/li>\n<li id=\"\">Establish occasional <a href=\"https:\/\/www.hrzone.com\/hr-glossary\/what-is-a-brown-bag-lunch\" target=\"_blank\" id=\"\" rel=\"noopener\">brown bag<\/a> lunches &#8211; online or in person. This is an opportunity to come together informally, with one person delivering light touch learning through storytelling, such as \u2018How we became comfortable with uncertainty\u2019. Alternate between charity and agency. Vary learning topics.<\/li>\n<li id=\"\">Ask questions and take notes about each other\u2019s working rhythms, sign off processes and decision makers. Design your own rhythm for your project. Base this on your goal, approach, capacity and resources.<\/li>\n<li id=\"\">Build in a <a href=\"https:\/\/www.thecatalyst.org.uk\/blog\/agency-as-mentor\" target=\"_blank\" id=\"\" rel=\"noopener\">mutual coaching relationship<\/a> between a key team member from each party. This will help both parties develop new skills.<\/li>\n<\/ol>\n<h2 id=\"\"><strong id=\"\">Hard to follow, but worth it<\/strong><\/h2>\n<p id=\"\">These four interrelated qualities spoke loudest from our research.
