A useful working definition.&nbsp;<\/li>\n<li id=\"\">Is it worth it? Short answer, yes.<\/li>\n<li id=\"\">8 practical steps, each with tools and activities<\/li>\n<li id=\"\">Collaborative decision making and why it matters<\/li>\n<li id=\"\">What to do if you don\u2019t have many resources to collaborate\u2026&nbsp;<\/li>\n<\/ul>\n<h2 id=\"\"><strong id=\"\">What is collaboration?<\/strong><\/h2>\n<p id=\"\">Collaboration is an overused word. It\u2019s often used simply to mean \u201cworking together\u201d.&nbsp;<\/p>\n<p id=\"\">But a truer definition is \u201cworking together consciously and effectively\u201d.<\/p>\n<p id=\"\">Conscious and effective collaboration requires:<\/p>\n<ul id=\"\">\n<li id=\"\">real communication<\/li>\n<li id=\"\">active listening<\/li>\n<li id=\"\">a willingness to consider different perspectives.&nbsp;<\/li>\n<\/ul>\n<p id=\"\">It&#8217;s about creating a culture where everyone feels empowered to contribute and work towards a shared goal.&nbsp;<\/p>\n<h2 id=\"\"><strong id=\"\">Is collaboration worth it?&nbsp;<\/strong><\/h2>\n<p id=\"\">Lets imagine what happens when you DON\u2019T collaborate\u2026&nbsp;<\/p>\n<p id=\"\">Without proper collaboration:<\/p>\n<ul id=\"\">\n<li id=\"\">Everyone does their best individual work <strong id=\"\">but there\u2019s a lack of cohesion.<\/strong><\/li>\n<li id=\"\">People end up <strong id=\"\">wasting their time<\/strong> because there\u2019s no common understanding of goals and processes.<\/li>\n<li id=\"\">Team members are <strong id=\"\">frustrated<\/strong> and <strong id=\"\">don\u2019t feel heard or appreciated<\/strong> by each other&nbsp;<\/li>\n<li id=\"\">If there are disagreements or grumbles, they are unlikely to be voiced. So they are never learnt from<\/li>\n<li id=\"\">There are crossed wires about what different people are doing and how \/ when.<\/li>\n<li id=\"\">The final outcome is OK, but not great.<\/li>\n<li id=\"\">After the project, everyone is relieved it\u2019s over and wouldn\u2019t rush to do it again.<\/li>\n<\/ul>\n<p id=\"\">You are probably familiar with at least a few of the above feelings or scenarios. They are all genuinely difficult things to do, but when a team is truly collaborating, you find that all of the above get better (that\u2019s not to say it\u2019s ever perfect, of course).&nbsp;<\/p>\n<h2 id=\"\"><strong id=\"\">8 practical steps for collaboration<\/strong><\/h2>\n<p id=\"\">Including tools and activities.<\/p>\n<p id=\"\">Creating a culture of collaboration is not something which happens once at the beginning of a project, and then is over. It needs to be initiated, nurtured and developed. All of these approaches, tools and techniques can be useful from project start to project end.&nbsp;<\/p>\n<p id=\"\">To get the most out of them, think about how and when to use each one.<\/p>\n<h3 id=\"\"><strong id=\"\">1. Align the team<\/strong><\/h3>\n<p id=\"\">Start the project by getting everyone on the same page.<\/p>\n<p id=\"\"><strong id=\"\">Answer these questions:<\/strong><\/p>\n<ul id=\"\">\n<li id=\"\">What is the context?<\/li>\n<li id=\"\">Why are we here? What\u2019s brought us to this point?<\/li>\n<li id=\"\">Does anyone not know anything or want to ask anything about the project so far?<\/li>\n<\/ul>\n<h3 id=\"\"><strong id=\"\">2. Agree how you\u2019ll communicate<\/strong><\/h3>\n<p id=\"\">Have explicit conversations about communication systems and protocols (if they are not already in place).<\/p>\n<p id=\"\"><strong id=\"\">Answer these questions:<\/strong><\/p>\n<ul id=\"\">\n<li id=\"\">How will we communicate (email, Slack, phone, Whatsapp)? Will we use different systems for different types of communication?<\/li>\n<li id=\"\">When will we communicate? Will we have regular meetings? Schedule them in.<\/li>\n<li id=\"\">What tools will we use to document and share your communications? Will there be a record of our meetings? Where will they be stored?<\/li>\n<li id=\"\">When differences of opinions occur (as they always will) how will we handle it?&nbsp;<\/li>\n<li id=\"\">How will the team make decisions together?<\/li>\n<li id=\"\">How will we build regular reflection and opportunities for feedback into the project?&nbsp;<\/li>\n<\/ul>\n<p id=\"\"><strong id=\"\">Useful tools and activities:<\/strong><\/p>\n<ul id=\"\">\n<li id=\"\"><a href=\"https:\/\/docs.google.com\/document\/d\/1BV0h68mDvzG2Uv1FqBsgvGExPc7WP7GLgaq_6rMKZ3M\/edit?usp=sharing\" target=\"_blank\" id=\"\" rel=\"noopener\">Online rolling minutes templates<\/a><\/li>\n<li id=\"\"><a href=\"https:\/\/slack.com\/intl\/en-gb\/resources\/using-slack\/how-to-use-reminders-in-slack\" target=\"_blank\" id=\"\" rel=\"noopener\">Slack<\/a> or <a href=\"https:\/\/teamsreminder.app\/\" target=\"_blank\" id=\"\" rel=\"noopener\">MS Teams<\/a> reminders<\/li>\n<li id=\"\">Repeating calendar events<\/li>\n<li id=\"\">Collaborative decision making (see section below)<\/li>\n<li id=\"\"><a href=\"https:\/\/docs.google.com\/spreadsheets\/d\/14CuoTloh9rU_18tUMhVvVCzgMB_D11GE4s9EhdSKxb4\/edit#gid=1399808514\" target=\"_blank\" id=\"\" rel=\"noopener\">Communication plan template<\/a> (edit to suit)<\/li>\n<\/ul>\n<p>See how some charities have used tools to work collaboratively:<\/p>\n<ul>\n<li>Reach Volunteering used <a href=\"https:\/\/www.shareddigitalguides.org.uk\/guides\/organisation-wiki-notion\" target=\"_blank\" rel=\"noopener\">Notion to create an organisation wiki<\/a><\/li>\n<li>Carefree <a href=\"https:\/\/www.shareddigitalguides.org.uk\/guides\/communications-email-inbox-voip-software\" target=\"_blank\" rel=\"noopener\">manage all incoming communications using inbox and VoIP software<\/a>\u200d<\/li>\n<\/ul>\n<h3 id=\"\"><strong id=\"\">3. Lay foundations for understanding<\/strong><\/h3>\n<p id=\"\">Help the team members get to know each other, as whole people, and understand how each other likes to work. This is about helping your team to make things explicit. You want team members to feel genuinely able to communicate with each other, even when their needs and preferences are different.&nbsp;<\/p>\n<p id=\"\"><strong id=\"\">Answer these questions:<\/strong><\/p>\n<ul id=\"\">\n<li id=\"\">Who is everyone? What is each person\u2019s context\/history relevant to the organisation and this project?<\/li>\n<li id=\"\">What is each member&#8217;s understanding of their role and responsibilities on the project? Do these roles fit together?&nbsp;<\/li>\n<li id=\"\">Is there a hierarchy within the project team? What is it?<\/li>\n<li id=\"\">What days \/ hours does each team member work?&nbsp;<\/li>\n<li id=\"\">Are there any holidays booked over the course of the project?<\/li>\n<li id=\"\">Does anyone have competing demands on their time they\u2019d like the team to be aware of? (care work, studies, other employment, health situations etc.<\/li>\n<\/ul>\n<p id=\"\"><strong id=\"\">Useful tools and activities:<\/strong><\/p>\n<ul id=\"\">\n<li id=\"\">Theory of Change or anything which involves co-creating and agreeing on a <strong id=\"\">shared <\/strong>goal<\/li>\n<li id=\"\">Team bios and <a href=\"https:\/\/www.manualof.me\/\" target=\"_blank\" id=\"\" rel=\"noopener\">\u2018user manuals\u2019<\/a>&nbsp;&nbsp;<a href=\"https:\/\/www.ibm.com\/design\/thinking\/page\/toolkit\/activity\/hopes-and-fears\" target=\"_blank\" id=\"\" rel=\"noopener\">\u200d<\/a><\/li>\n<li id=\"\"><a href=\"https:\/\/www.ibm.com\/design\/thinking\/page\/toolkit\/activity\/hopes-and-fears\" target=\"_blank\" id=\"\" rel=\"noopener\">Hopes and fears for the project<\/a>: as individuals<a href=\"https:\/\/patterns.sociocracy30.org\/check-in.html\" target=\"_blank\" id=\"\" rel=\"noopener\">\u200d<\/a><\/li>\n<li id=\"\"><a href=\"https:\/\/patterns.sociocracy30.org\/check-in.html\" target=\"_blank\" id=\"\" rel=\"noopener\">Checking in and out of meetings<\/a> &#8211; you can also try including <a href=\"https:\/\/www.thecircleway.net\/articles\/2016\/12\/27\/questions-for-check-ins\" target=\"_blank\" id=\"\" rel=\"noopener\">questions which ask for people to share something<\/a> beyond their work life<\/li>\n<\/ul>\n<h3 id=\"\"><strong id=\"\">4. Be consistent<\/strong><\/h3>\n<p id=\"\">Stick to the practices you\u2019ve decided on together. If something isn\u2019t working for you, suggest an alternative to the team and get consent.&nbsp;<\/p>\n<p id=\"\"><strong id=\"\">Useful tools and activities:<\/strong><\/p>\n<ul id=\"\">\n<li id=\"\">Using <a href=\"https:\/\/slack.com\/intl\/en-gb\/help\/articles\/229002507-Create-a-poll-in-Slack\" target=\"_blank\" id=\"\" rel=\"noopener\">quick polls in Slack<\/a><\/li>\n<li id=\"\">Consent based decision making &#8211; bringing a proposal to make a change<\/li>\n<\/ul>\n<h3 id=\"\"><strong id=\"\">5. Build relationships<\/strong><\/h3>\n<p id=\"\">Notice how your team is forming, developing and collaborating. Share challenges and observations and ask for help. Model the collaborative attitude that you want to create within the team.&nbsp;<\/p>\n<p id=\"\"><strong id=\"\">Useful tools and activities:<\/strong><\/p>\n<ul id=\"\">\n<li id=\"\">If in person: going out as a group for lunch and other social activities<\/li>\n<li id=\"\">\u201cRandom\u201d channel or in Slack (or other communication method) to allow members to share things outside of the project.&nbsp;<\/li>\n<li id=\"\">Going to workshops and courses together&nbsp;<\/li>\n<li id=\"\">Regular reflections on your experiences: challenges, wins, surprises etc.&nbsp;<\/li>\n<li id=\"\">Driving and restraining forces within the team: <a href=\"https:\/\/learn.nes.nhs.scot\/2338\/quality-improvement-zone\/qi-tools\/force-field-analysis#:~:text=Force%20Field%20Analysis%20is%20a,work%20as%20a%20social%20Psychologist.\" target=\"_blank\" id=\"\" rel=\"noopener\">forcefield analysis&nbsp;<\/a><\/li>\n<li id=\"\">Coaching and facilitating techniques<\/li>\n<li id=\"\"><a href=\"https:\/\/www.themuse.com\/advice\/how-a-little-gratitude-can-help-you-get-ahead-at-work\" target=\"_blank\" id=\"\" rel=\"noopener\">Showing interest and appreciation for each other<\/a><\/li>\n<\/ul>\n<h3 id=\"\"><strong id=\"\">6. Welcome difference&nbsp;<\/strong><\/h3>\n<p id=\"\">Don\u2019t shy from difficult conversations. Acknowledge and celebrate difference rather than avoiding it.&nbsp;<\/p>\n<p id=\"\"><strong id=\"\">Useful tools and activities:<\/strong><\/p>\n<ul id=\"\">\n<li id=\"\">Pair conversations<\/li>\n<li id=\"\"><a href=\"https:\/\/www.indeed.com\/career-advice\/career-development\/reflective-listening\" target=\"_blank\" id=\"\" rel=\"noopener\">Reflective listening&nbsp;<\/a><\/li>\n<li id=\"\">Communication frameworks like <a href=\"https:\/\/www.happinesswork.eu\/nonviolent-communication-at-work\/\" target=\"_blank\" id=\"\" rel=\"noopener\">NVC<\/a> and <a href=\"https:\/\/outlandish.com\/blog\/co-operatives\/how-to-change-your-communication-habits-one-step-at-a-time\/\" target=\"_blank\" id=\"\" rel=\"noopener\">\u2018FONT\u2019<\/a><\/li>\n<\/ul>\n<h3 id=\"\"><strong id=\"\">7. Reflect and learn<\/strong><\/h3>\n<p id=\"\">When wrapping up your project,<strong id=\"\"> <\/strong>bring your team together to reflect. Share and acknowledge joint and individual wins, challenges, learnings. Think how you might implement these learnings going forwards.&nbsp;<\/p>\n<p id=\"\"><strong id=\"\">Useful tools and activities:<\/strong><\/p>\n<ul id=\"\">\n<li id=\"\"><a href=\"https:\/\/www.parabol.co\/resources\/sprint-retrospective-ideas\/\" target=\"_blank\" id=\"\" rel=\"noopener\">Retrospective formats<\/a><\/li>\n<li id=\"\">Reviewing your project against your organisation\u2019s quality framework as a team<\/li>\n<\/ul>\n<h3 id=\"\"><strong id=\"\">8. Celebrate the project and each other<\/strong><\/h3>\n<p id=\"\">Have a party when the project is completed and show your appreciation for your colleagues! Enjoy the feeling of having finished the project and gotten to know each other better through it.&nbsp;<\/p>\n<p id=\"\"><strong id=\"\">Useful tools and activities:<\/strong><\/p>\n<ul id=\"\">\n<li id=\"\"><a href=\"https:\/\/www.themuse.com\/advice\/how-a-little-gratitude-can-help-you-get-ahead-at-work\" target=\"_blank\" id=\"\" rel=\"noopener\">Appreciation practices<\/a><\/li>\n<li id=\"\"><a href=\"https:\/\/www.nuclino.com\/articles\/sprint-review#:~:text=A%20sprint%20review%20is%20an,than%20a%20one%2Dsided%20presentation.\" target=\"_blank\" id=\"\" rel=\"noopener\">Sprint review<\/a><\/li>\n<li id=\"\">End of project celebration<\/li>\n<\/ul>\n<h2 id=\"\"><strong id=\"\">Collaborative decision making and why it matters<\/strong><\/h2>\n<h3 id=\"\">Why decision making matters<\/h3>\n<p id=\"\">Getting clear on who is involved in making decisions and how you make those decisions can enhance the quality and efficiency of the project and the satisfaction of the project team.&nbsp;<\/p>\n<p id=\"\">Two key principles:<\/p>\n<ul id=\"\">\n<li id=\"\">Making decisions quickly helps meet deadlines.&nbsp;<\/li>\n<li id=\"\">Enabling everyone to contribute and buy-in to decisions helps the project meet its goals.&nbsp;<\/li>\n<\/ul>\n<p id=\"\">Often, however, people simply copy approaches they have seen elsewhere, without thinking about how they impact team culture. For example, some project teams make decisions by diktat \u2013 where the most senior person decides. Or by voting where one group wins but another loses.&nbsp;<\/p>\n<p id=\"\">Both these approaches cause problems and reduce collaboration. People feel alienated by these approaches and stop giving their best. And the chance of making the wrong decision increases, because the wrong people are making the decision based on wrong or insufficient information.&nbsp;<\/p>\n<h3 id=\"\"><strong id=\"\">4 questions to clarify your decision making<\/strong><\/h3>\n<h4 id=\"\"><strong id=\"\">1. Who will be responsible for doing the work that results from the decision?&nbsp;<\/strong><\/h4>\n<p id=\"\">They should probably be a key person in making and informing that decision. This usually means that people other than team leaders or project managers should be making decisions. This doesn\u2019t mean there is nothing for team leaders and project managers to do. Instead of making all the decisions, their job is to create the conditions for good decisions to be made, by the right people. And to ensure people can follow through on decisions.<\/p>\n<h4 id=\"\"><strong id=\"\">2. Who is responsible for the budget sign off?&nbsp;<\/strong><\/h4>\n<p id=\"\">Typically they end up as the decision maker. Does it have to be that way? Can you get some or all budget responsibility handed over to the whole project team?<\/p>\n<h4 id=\"\"><strong id=\"\">3. Does everyone need to be involved in everything?<\/strong><\/h4>\n<p id=\"\">Usually not. If you clarify and agree which people need to make which decisions &#8211; and then leave it to them &#8211; it becomes easier and quicker.&nbsp;<\/p>\n<h4 id=\"\"><strong id=\"\">4. Are team members prepared to work within their range of tolerance, rather than with their preference?<\/strong><\/h4>\n<p id=\"\">This concept from Sociocracy is very useful in decision making. It asks us all to identify what we would tolerate, rather than what our preferred option is, and work with that when a team is making a decision. <a href=\"https:\/\/www.sociocracyforall.org\/preference-range-of-tolerance-and-objection\/\" target=\"_blank\" id=\"\" rel=\"noopener\">Learn more about preference, range of tolerance and objection.<\/a>&nbsp;<\/p>\n<h2 id=\"\">What to do if you don\u2019t have the resources to collaborate\u2026<\/h2>\n<p id=\"\">Working together consciously can seem costly. Maybe you think you don\u2019t have the money to give your team the time to truly collaborate. At this point ask yourself:<\/p>\n<ul id=\"\">\n<li id=\"\">What is your purpose with this project?<\/li>\n<li id=\"\">Who are you serving by doing the project unconsciously and potentially ineffectively?<\/li>\n<\/ul>\n<p id=\"\">Remember there\u2019s a big difference between efficiency and effectiveness. Plus, what can seem like time costly exercises in listening and relationship building within your team can actually save time and money further down the line.
